SEO for Local Businesses in San Antonio
TL;DR
- →Most San Antonio SEO agencies still treat SEO as a 2018 problem: keywords, blog posts, backlinks. They're skipping AI Overviews, ChatGPT, and Perplexity, which now answer ~68% of local commercial queries in some verticals.
- →Modern SEO in 2026 means doing the traditional work AND building AI-search infrastructure (schema markup, llms.txt, structured FAQ pages). Most SA agencies do half.
- →Typical SA SEO retainers run $1,500 to $3,500 a month, locked into 12-month contracts. Some agencies offer a "free website + 12-month SEO" deal that costs $18K to $42K in year one.
- →ByteSimple's SEO retainer starts at $1,500/month. No contract, no lock-in, owner operated, AI search infrastructure included.
- →Free SEO audit at the bottom. 5-minute Loom on what's working, what's broken, and what would actually move the needle.
The state of SEO in San Antonio
San Antonio has at least 17 agencies marketing themselves as AI-powered SEO providers in 2026. Most of them are doing 2018 SEO with new packaging. Here's what I see when I audit local SA businesses every month.
- •Most SA SEO agencies focus on tactics from 2018: keyword research, blog posts, backlink building. Useful, but incomplete.
- •AI Overviews now appear on 68% of local commercial searches in some verticals. Most SA businesses aren't structured to be cited.
- •47% of AI Overview citations come from pages ranking BELOW position #5 (AI Mode Boost 2025). Page rank #1 isn't the only path.
- •Schema markup, llms.txt, and structured FAQ pages are the new on-page foundation. Most agencies skip them.
- •12-month SEO contracts are standard in SA. The agencies that offer them keep working whether it's working for you or not.
- •Reporting is often vanity metrics (traffic up, rankings up) instead of revenue-tied outcomes (leads, calls, bookings).
What actually moves SEO in 2026
Three things make the difference. The rest is decoration.
1. Traditional SEO foundations still matter
Page speed under 2 seconds, clean technical SEO, real content that answers real questions, local citations, Google Business Profile that's actually maintained. None of this changed with AI search. The fundamentals still drive 70% of organic traffic.
What changed: the bar got higher. A site that loads in 4 seconds with thin blog posts and an unoptimized GBP doesn't just lose Google rankings. It also doesn't get cited by ChatGPT or Perplexity. The same weaknesses cost you both surfaces.
2. AI search is the new top of funnel
When a SA homeowner asks ChatGPT "best plumber in Stone Oak," the answer comes from a different mechanism than Google's blue links. AI assistants pull from schema markup, structured FAQ pages, llms.txt declarations, and pages with clear conversational answers.
Most SA agencies pitch "AI SEO" without actually doing the technical work. The list of agencies marketing themselves as AI-powered in San Antonio is at 17+ now. The list actually shipping LocalBusiness + Service + FAQPage + Person schema, declaring crawler access via llms.txt, and structuring content for extraction is much shorter.
I've shipped this infrastructure on real client builds. The 60-query AI baseline test I ran on the 5 biggest HVAC companies in San Antonio showed 2 of them get cited 0% of the time. That's the opportunity, not the panic.
3. Local infrastructure that actually compounds
Google Business Profile fully populated (categories, photos, posts, Q&A, weekly updates). Citation building across the directories that AI assistants pull from (Yelp, Bing Places, Apple Maps, Foursquare, Yellow Pages, industry-specific directories). Review velocity that's both real and steady.
Schema markup makes the site machine-readable. Citations and reviews build trust signals AI assistants weight heavily. Content production keeps the site visibly active.
Done right, this is the work that makes "how we got here" a 6-month story instead of a 6-week experiment.
What's in a ByteSimple SEO retainer
A typical month includes:
- ✓Monthly technical SEO audit (Core Web Vitals, schema validation, indexation, broken links)
- ✓Google Search Console + Bing Webmaster Tools review with prioritized fixes
- ✓Schema markup deployment and maintenance (LocalBusiness, Service, FAQPage, Article, Person)
- ✓AI search infrastructure: llms.txt, FAQ extraction pages, conversational content
- ✓Google Business Profile management (posts, photos, Q&A, categories)

- ✓Review velocity automation (post-job SMS, email follow-up)
- ✓Monthly content production (blog post + service page updates as needed)
- ✓Monthly reporting in plain English, not vanity metrics
- ✓1 strategy call per month, more if needed
Retainers start at $1,500/month.
Final scope depends on your existing site state, your industry's competition, and the specific work needed. I'll quote you on the discovery call before any commitment. No contract. Pay monthly. Cancel anytime.

Wild Pony Hat Bar's Google Search Console dashboard, last 12 months. I took over their SEO in January 2026. You can see where: clicks and impressions both step up around then. Total for the year: 3.67K clicks, 39.7K impressions, 9.2% average CTR (about 3x the industry average), average position 9.1. The numbers held through the BuddyLove location split in March 2026.

Why owner operated matters for SEO
Most SA SEO agencies have specialists. A content writer, a technical SEO person, a link-building person, an account manager who relays messages between them. By the time you get a strategic answer, it's been three weeks and three Slack threads.
ByteSimple is owner operated. I (Danny Tsui) do the audit, ship the technical fixes, write the content, manage the GBP, and answer your texts. There's no hand-off. There's no account manager. If something breaks at 8 PM on a Tuesday, you call one person.
This works particularly well for SEO because the strategic and execution layers shouldn't be separated. The person deciding what to ship should also know how to actually ship it.
How this compares to what you're paying now
Most SA businesses I audit are on one of three paths.
Path 1: Traditional SA SEO agency
- •$1,500 to $3,500 a month
- •12-month contract typical
- •Keyword research + blog posts + backlinks
- •AI search work skipped or upcharged
Total over 12 months: $18,000 to $42,000.
Locked in whether it works or not.
Path 2: "Free website + 12-month SEO" trap
- •"Free" custom website
- •$1,500 to $3,500 a month for 12 months
- •Agency keeps website ownership. Cancel = lose the site.
Total in year one: $18,000 to $42,000.
Path 3: National SEO platform (set and forget)
- •$500 to $1,000 a month
- •Automated reports and templated content
- •No real local strategy, no AI search work
Total over 12 months: $6,000 to $12,000.
Cheap, but you're a number in their queue.
The ByteSimple retainer
- ✓$1,500 a month, no contract, cancel anytime
- ✓Traditional SEO + AI search infrastructure (no upcharge)
- ✓Owner operated, one person handles strategy and execution
- ✓Plain-English monthly reporting + 1 strategy call
Total over 12 months: $18,000 (and you can leave anytime).
The math: Same monthly spend as the SA average. No 12-month lock-in. AI search infrastructure included instead of upcharged. The work that other agencies treat as a $500-$1,000/month upsell is just part of how I do SEO.
FAQ
How long until I see results?
Honest answer: 3 to 6 months for organic traffic to start moving meaningfully. Local SEO (GBP, citations, reviews) shows up faster (4 to 8 weeks). AI search citations are the fastest to ship technically (the schema work goes live in days) but slowest to influence (most AI assistants update their training data slowly). I'll show you a 30/60/90 day expected outcomes plan in the audit.
Do you do contracts?
No. The retainer is monthly. $1,500 floor, scoped on the discovery call based on your existing site state. Cancel anytime. If you want a roadmap and walk away after 30 days, that's fine.
What's the difference between SEO and AI search optimization?
Same foundation, different surfaces. Traditional SEO ranks you on Google's blue links. AI search optimization gets you cited by ChatGPT, Perplexity, Claude, Gemini, and Google's AI Overviews. The on-site work overlaps heavily (schema, content, FAQ pages, technical SEO). The off-site work diverges (Google likes backlinks; AI assistants weight Reddit threads, YouTube, industry directories, news mentions).
Will you work with my existing website?
Yes. Most retainers start with an audit of your current site, then ship fixes incrementally. I'm not pushing you toward a rebuild unless your platform is fundamentally blocking SEO (rare, but happens with some old WordPress builds or page builders that prevent schema markup).
What about backlinks and link building?
Earned mentions in real publications matter. Bought link networks don't (and Google penalizes them). I focus on outreach to local press, industry directories, and citation cleanup over paid link buying. Your mileage will vary by industry.
What's included that other agencies upcharge for?
AI search infrastructure (schema, llms.txt, FAQ extraction). Most SA agencies treat that as a separate "AI SEO" upsell at $500-$1,000/month extra. It's standard in our retainer because it's not actually a separate service. It's modern SEO.
Do I get a strategy call?
Yes. One per month minimum, more if you need them. Plain-English reporting (what shipped, what worked, what's next), not a slide deck of vanity metrics.
